10 top tips to build momentum in online communities

There are more and more communities online - working with people is great, and now it is easy, too. Anyone can create a network, or a movement, or a collaboration. But what works well and what doesn't?

I was originally going to present on how to build momentum in online communities at Online last year, but I ended up not having time to attend and this has been sitting in my drafts folder ever since. I'm going to put this out there and see if there's any more tips people would like to add.

As a bit of background, I've been involved with a few projects that involve online communities in one form or another:  the Library Routes ProjectBuy India a Library, and most relevantly LISNPN, the New Professionals Network. Crucially I've also been involved in at least one project which hasn't worked out, so I've had positive and negative experiences from which to put together these tips.

3 to 6 are basically about people, 7 to 9 are about promotion, and the others are general logistics stuff.

1. The first month is crucial, so work like a madman/woman

The word 'month' is flexible here, but basically the time around the launch is so, so important to building momentum which can be self-sustaining thereafter. It's worth delaying the launch of a new network / community / project until you know you (and your team - see below) have time to dedicate to making it work.

2. Stagger new developments

As much as its tempting to launch your new project in its final, ninja-level awesome state, if you can bring in new developments and ideas over the course of the first few months, this really helps keep up momentum. New things re-engage people, and make them more likely to share links to your project via their existing networks.

3. Assemble a team

Working with other people is BRILLIANT. They'll think of things you haven't thought of, spot potential you hadn't considered, and save you from embarassing or costly mistakes you hadn't forseen. (Or is that just me?) A team of people also means more natural advocates for the project, and more support for the community itself.

4. Empower the members

Trying to control any kind of online space is SO 2005. You're better off giving power and responsibility to the whole membership, rather than trying to micromanage everything. Once your project launches, accept it is going to have a life of its own and try and encourage that. Empowered members are engaged members - they're more likely to feel the kind of ownership which gets them more involved.

5. Have a horizontal hierachy

Very closely related to number 4- as much as it is important to have people acting as administrators in an online space, it's better if people aren't waiting on you (or whoever is nominally in charge) to make things happen. So allow people to edit the online space, to set up their meet-ups, to contribute resources, etc etc.

6. Utilise champions

Word of Mouth Marketing - it can't be beat! If the right people talk to the right networks, that's a far more effective way of spreading the word than doing it all yourself. Find people who love the project, and give them all the information and tools they need to spread the word more widely.

7. Disseminate online - everywhere!

This obvious but there's a really important underlying point here, which it took me AGES to learn - promotion works best if people find out about something in more than one way, and more than once. It's very rare that a single event will have a massive effect - so, a single ad in the perfect journal, or a single blog-post guesting on the perfect blog; you'd think they'd cause a massive amount of people to check out your online community, but they won't. It's actually people seeing the same thing in a variety of sources they trust and value that makes people actually DO SOMETHING - i.e. click a link and have a look at a post or a website. This is why strategic marketing works so much better than one-off-promotion - what Terry Kendrick would call a 'series of touches at the right times' result in positive things happening.

To take a really simplified example - if someone tweets a link to a blog post with a title which doesn't inspire you, you'll probably ignore it; but if 4 or 5 other people you respect RT it, you'll probably think it's worth checking out anyway, and have a look.

8. Use mailing lists

I'm not a fan of mailing lists and don't subscribe to any, but a lot of people do and whenever stuff like LISNPN got promoted on JISCmail lis-serves, there was always a huge increase in clicks on the site and people becoming members. I think it's literally because there's no gap between finding out about something and seeing it in the flesh - you just click the link and your there. For that reason, it's good to link to an intersting page!

9. Avoid print, or at least don't rely on it

I've found the opposite of 8 to be true with 9 - articles in printed publications just don't seem to bring people in. I'm sure it helps in a small way (it continues the series of touches described in number 7) but there's a massive drop-off in direct action resulting from a print-article, probably because there's no link to click so the half-interested never think of it again, and the quite interested don't remember to go back later on when they're at a computer.

10. No one wants to be first onto the empty dance-floor so you need your ducks in a row before you launch

For LISNPN, we got 50 people as members BEFORE we launched, and made sure the forum was populated with some introductory posts etc. After that, for the first month we had an average of 636 page views a day and 10 people signing up per day - that was sufficient to create self-sustaining momentum thereafter.

People are drawn to stuff which is already happening; they don't want the responsibility of making it happen themselves...

Why the 2nd job you ever get in libraries may be the most important of your career

I have a theory: I think the 2nd job you ever get in libraries is the most important. We’ll come on to the why in a minute – first of all I wanted to see if others’ experiences backed up my hypothesis. I put a poll on to Twitter, asking this: Which job was most significant in getting you to where you are in libraries now? Which most influenced you onto your current path?

I didn’t want to prejudice the outcome so I didn’t mention my theory. The results were interesting – they did seem to (just!) back me up:

Now, this is a very specific question. I’m not asking which factor is most significant to where people are now (a lot of people would say professional development outside of their 9-to-5 jobs, or their Masters perhaps) and I’m not asking which job is the most important in terms of people being in the information profession at all (presumably that’d be the first job for the vast majority of people) – it’s all about where you are, the path you’re on, the area of librarianship you’ve ended up in or the role you’re currently doing.

So I believe the 2nd job you ever get in libraries is arguably the most important because it dictates much SO of what happens to you afterwards. Obviously all jobs have an effect on what comes after them to some extent, but the 2nd job is something of a tipping point whose significance is, I’d imagine, not appreciated at the time most people are applying for it. Most people’s first library jobs fall into one of two categories – securing an entry-level position prior to doing the Masters (or becoming a graduate trainee), or securing an entry-level position because you’ve sort of stumbled into libraries accidently, and then finding it was a lot more interesting than you thought, so you stay in the sector. As has been discussed before, almost no first library jobs are beyond the entry-level – even people who have the Masters have to start at or near the bottom.

So – as a result of this, there’s not much proactive career choice about your first library job: you just need a job. Most people start as something like a ‘Library assistant’ – often a customer facing role, in the library itself, issuing books and helping with queries etc. You only really start to mould you career when you apply for that 2nd job – and my argument is that you need to make a really sound choice here, because it has a vital domino effect on your subsequent career. And actually, it’s tricky to divert off the path you choose for yourself at that 2nd job choice, because the 3rd job will (probably) be a higher up or better or related version of that 2nd job and (probably) pretty good, meaning you build a career off the back of it.

I’m obviously generalising here, and of course there will be exceptions – and throughout I’m imagining someone staying in more or less the same place, rather than having accrued several jobs at the same level on their CV simply because they’ve relocated a few times. But generally speaking, if you’re in that position that so many of us were in – you’re in your first library role, thinking it’s actually pretty good, wondering about making it into a career – you need to think carefully about the path you choose and, not least, how long that path is in reality.

I’ll take the academic library as an example, because that’s what I know best. Your first role was in Lending Services on the desk, so where do you go next? If you choose to stay in Customer Services then you’re looking at a Reference / Enquiries Desk role perhaps, otherwise there’s a big jump up to something like Customer Services Manager or Site Manager. If you go into the cataloguing side of things you could go for an Assistant Cataloguer post. You could try and move towards the subject librarian side of things by going for a Team Assistant post in an academic librarian subject team. Or there might be a ‘Digital Library Assistant’ type role, to do with digitisation or e-Resources. Whichever of these you choose, your 3rd job will probably also be in this area, is my point. And your 4th job too, perhaps. Of course people change all the time, but it’s quicker to develop a career in a roughly straight line. (I know this, because I didn’t - and have only in the last few months arrived at the job I actually wanted to do all along, and have much younger colleagues who took a more direct route…)

Part of the reason I’m writing this is because I know some people who’ve been working in libraries a good while, and are just sort of treading water – because that second job took them down a path, and now that path is blocked for whatever reason. There just aren't any more senior jobs than they're already doing, in the area they've come to specialise in. So I’d recommend getting hold of one of those organisational structure charts for your library (or the library you’d like to work in) and literally plotting your ideal route upwards, seeing what’s feasible, where the obstacles are, when you’d be waiting an age for people to retire or leave, etc. Some paths have very few destinations so are more competitive. Some might not even exist by the time you get to the good bit. Some paths might look like their beyond you in terms of expertise, but actually you could get there over time. Some paths have loads of destinations but aren’t well paid. Money certainly isn’t everything, but progression means a lot – you don’t want to get stuck in a rut.

It would be nice just to live in the moment, just to ‘be’ and not worry about all this stuff. But librarianship is a hugely competitive profession, with far more qualified librarians than there are jobs for qualified librarians. So it’s really never too early to be thinking about the career path you’re embarking upon – ideally, you need to start making informed choices almost from the very start.

Just a short post to mention a couple of articles I've recently had published - the below is copied and pasted from the Papers & Presentations page on my website:

It details how the project came about, the methodology and so on - the article can be downloaded here, in PDF format. This PDF is actually the whole edition of the journal, by permission from the editor - my article is at the back, the last one in there.
  • Why are we still defined by our building? (the short version...) The full version can be found below [on the papers and presentations page linked above]; this is a much reduced edition, published by Impact (the Career Development Group Journal), as part of the prize for winning best paper at the 2009 New Professionals Conference. a couple of articles up on the website, some frippery, and LinkedIn

A real mish-mash of miscellany, this blog post; all sorts of little things to report. Firstly, as part of a general improvement on the content of my website, I’ve added some stuff about the New Professionals Conference, CILIP Graduate Day, some CILIP Copyright Courses and HERON digitisation conferences to the Events page, and a couple of articles to the Papers & Presentations page.

The first is something which I’ve been meaning to add for ages – a PDF of my first ever publication, way back in 2006 when I was a fresh-faced young library person (literally fresh-faced – seeing the article again I was shocked to see it had the same picture of me as I have up on my site. I really must update the latter to show me gnarled and old as I am today). It is for the 2006/07 edition of Propsects’ (the careers organisation) Postgrad magazine, and all about how I worked during my first MA, the importance of getting work-experience as well as a qualification, and that sort of thing – little did I know that about a month later, I’d get a different job in the library and eventually conclude I needed to embark upon yet more post-graduate study to get an MSc as well. The article can be found at the bottom of the Papers page on my site.

The second article is about the Library Routes Project, as a sort of companion piece to Woodsiegirl’s Gazette article. It centres around this idea of whether anyone wanting to grow up working in libraries would find the job anything like they imagined it when they were kids, or whether the fast changing face of modern librarianship would have rendered it fairly unrecognisable in the interim period. It’s the top article on the Papers page. Thank you to Joel Kerry for inviting me to write it.

Also on the subject of adding, there’s been a Frippery page on my blog for a short while which I’ve not got around to telling anyone about yet – its purpose is to provide an outlet for stuff I want to say but which I’d feel guilty clogging up the syndicated feed with, so if anyone wants to read some Info-Pro related frippery they can do so by clicking the link in the Other Pages on the Blog section on the right of the blog's homepage or, because I want to cater for your every need, by clicking here. The current month’s post is about the absolutely crazy-hard job-at-Google Interview questions which were in the press recently, and what the library equivalents might be…

And finally, LinkedIn. Can anyone tell me a bit more about what’s going on there? Whenever you type an Information Professional’s name into Google, their LinkedIn profile always seems to be right near the top. It’s obviously a popular site, with good search-engine rankings, and lots of Info Pros signing up to it. But it looks fairly rubbish (as in, aesthetically it’s not up to the standards you might expect), and I’m not sure exactly what it is for. Is it a sort of purely professional social networking thing? Well okay I do know that’s basically what it is, but has anyone got anything positive out of it? I’d love to know more.
